Why can't I upgrade my units

I have a spearman in every city. I have the tech to turn them into pikemen. But the "upgrade" icon is only available for a coupl eof them, the rest cannot be upgraded. I have more than enough gold and haven't moved them. Even the "upgrade all" option says I have 3 thatcan be upgraded...I have over 20 spearmen!

What gives? Am I missing something?

You need Barracks in the city where they are located.

That sucks. But I thoght I remembered having a Warrior and the capability to make riflemen, but it would only upgrade to a swordsman and thereafter it wouldn't allow a second upgrade.

Swordsmen never go obsolete. At least not in Civ III =P
